Workflow Automation vs AI Agents

Choose deterministic workflows or bounded agents by predictability, tool permissions and the cost of a wrong action.

Workflow automation follows defined steps and conditions. An AI agent can choose intermediate steps or tools in pursuit of a goal. Products use these labels differently, so evaluate actual behaviour rather than assuming that the word agent describes a reliable capability.

Prefer rules for stable decisions

Routing a lead by service area, reminding an owner of a due task and checking whether required fields exist are usually rule-based tasks. They are easier to test when the result should be the same for the same input. Adding a model introduces uncertainty without necessarily adding value.

Use interpretation where it helps

An agent may help investigate an ambiguous request across approved documents or propose the next action. Limit the scope to information it is authorised to access. For a hypothetical support assistant, retrieving relevant instructions and drafting an answer can be useful; changing a customer's account without a verified permission check is a different risk category.

Compare the operating requirements

DimensionDefined workflowBounded agent
PathPredetermined branchesMay choose intermediate steps
TestingInput and expected branchOutcomes, tool choices and boundary violations
Failure controlRetry, fallback and compensationThe same controls plus permission and action limits
Human reviewAt specified checkpointsEspecially before consequential actions

Put permissions outside the model

A prompt saying do not reveal secrets is not an access-control mechanism. Enforce tool permissions on the server, restrict reachable data and validate actions before execution. Treat retrieved text as untrusted input. Set budgets for steps and external calls, and stop when the task exceeds the approved boundary.

Choose through a small evaluation

Run representative examples, difficult cases and attempted misuse. Measure task completion and human correction effort, not merely how convincing the explanation sounds. Start with a workflow; introduce bounded interpretation only where the evaluation shows a benefit. See AI automation basics for a practical first pilot.
